The Three Gates That Keep Your AI Honest

A fast machine without a checkpoint is just a fast way to make expensive mistakes.

It's three gates: Draft, Review, Final.

Each one has a single job.

Each one has a single owner.

That's the whole system.

📖 Story Spark

A founder I know started using AI to draft client proposals last spring. Fast, polished, and dangerous.

Week one, no review layer. A proposal shipped with the wrong company name in the header and a pricing error in the scope. The client caught it before he did.

Two hours of damage control. One apology call. A small but real dent in trust.

Week two, he added a single 90 second review step. Read the opening paragraph. Check the numbers. Confirm the client's name is spelled right.

Three months later, zero errors shipped.

The model didn't get smarter. The process did.

That's the whole argument for quality gates. A fast machine without a checkpoint is just a fast way to make expensive mistakes.

⚡ Tactical Application

Here's the three gate system you can install today. Takes about 20 minutes to set up. Saves you from the kind of mistake that costs an account.

Gate 1 - Draft (the AI's job)

The AI produces the first version. Your only role here is the prompt and the inputs.

One question at this gate: Did I give it enough context to get close?

If the inputs are weak, the draft is weak. Garbage in, polished garbage out.

Gate 2 - Review (your VA, your editor, or you wearing your "fresh eyes" hat)

This is the 90 second pass that saves your reputation.

Three checks, in this order:

  • Accuracy. Names, numbers, dates, claims. Anything factual gets verified against the source doc.

  • On-brand. Does this sound like you? Or does it sound like a chatbot doing an impression of you?

  • Logic. Does the argument actually hold? Does the offer make sense? Is anything missing?

One owner. One checklist. No skipping.

Gate 3 - Final (the decision maker, almost always you)

This isn't another edit pass. It's a green light.

One question: Am I willing to put my name on this exactly as it stands?

If yes, ship it. If no, send it back to Gate 2 with a specific note. Never edit at the final gate. That's how typos creep back in.

Setup checklist for tonight:

  1. Pick one AI workflow you use weekly (proposals, emails, social posts, reports).

  2. Write a one page checklist for Gate 2 - the three checks above, customized to that workflow.

  3. Decide who owns Gate 2. If it's you, calendar it. If it's a VA, send them the checklist tomorrow morning.

  4. Run the next three outputs through all three gates. Time it. You'll be shocked how fast it is.
