Don’t Hire the Hustle (Codify the Craft)
How to delegate without diluting your edge.

🧠 ONE Smart Idea
You don’t scale by hiring hands—you scale by encoding head + heart.
Most founders try to solve burnout with bodies:
"Let me just hire someone to take this off my plate."
But what you actually need is a systemized soul.
The best builders don’t just delegate work.
They codify craft—so the magic scales without needing a mind-reader.

📖 Story Spark
A few years ago, I hired a brilliant assistant.
She was proactive, fast, detail-oriented. A dream.
And yet… everything she touched?
Felt off.
Emails weren’t in my voice.
Tasks got done, but missed nuance.
Clients started asking, “Did you write this?”
That’s when I realized:
👉 She wasn’t the problem. My lack of codification was.
I’d hired hustle without translating the craft.
No philosophies, no playbooks, no principles to guide her.
So I pulled back.
I recorded my reasoning, my phrasing, my invisible rules.
We turned it into a living doc—my Craft Codex.
Not only did she thrive after that…
But I could now scale the invisible assets of my business.

⚙️ Tactical Application: The Craft-to-Code Loop
Here’s how to delegate without dilution:
1. Capture
Record you doing the task—but narrate your thought process as you go.
What are you noticing?
What would most people miss?
Why are you doing it this way?
Use tools like Loom or Tella for this.
2. Codify
Summarize the key principles:
What's the goal behind this task?
What are the 3 rules or checks that define excellence here?
What language/tone/story must be present?
3. Calibrate
Hand off the task. But don’t disappear.
Watch early reps.
Offer micro-edits.
Praise nuance.
This is how your craft becomes their craft.

🧭 Intelligent Elevation
Systems are stories in disguise.
They tell your team:
“This is how we do things here.”
But most SOPs strip away what matters.
They’re bullet points with no backbone.
Instead, turn your instinct into infrastructure.
Not just how you do it
But why
And what you believe about doing it well
Because your culture isn’t what you say.
It’s what your systems repeat.
