Map It Before You Cut It
You can't simplify what you haven't mapped. Cut blind and you're just paying the fragility tax on a delay. |
So you opened up that bloated workflow this week, ready to simplify. You spotted three steps that look like obvious dead weight, and your cursor is hovering over the delete key. Stop. Put the chainsaw down. We need to talk first.
One Smart Idea
Most operators don't simplify a workflow. They amputate it.
They see a step that looks redundant, delete it, and feel productive - right up until two downstream things break silently a week later.
The problem isn't the cut. It's that they cut blind.
You can't simplify what you haven't mapped.
Before you remove a single step, you run the X-Ray: separate what's load-bearing from what's just loud.

An operator I know decided to streamline her client-onboarding flow. One step looked like pure dead weight - a little data-formatting move that didn't seem to feed anything visible. She deleted it. Felt great. Cleaner flow, fewer steps, faster onboarding.
Eight days later, two of her downstream automations were quietly producing garbage. The "dead weight" step was feeding formatted data into both of them.
Nothing threw an error. Nothing screamed. They just failed silently, and she didn't notice until a client did.
She cut with a chainsaw because she never X-rayed the workflow. The step wasn't loud, but it was load-bearing. A two-minute map would have flagged the dependency before she ever touched it.

Tactical Application
Here's the 7-Step Workflow X-Ray. Run it on any process before you cut, simplify, or wire AI onto it.
List every step in order. Just write them out, top to bottom. No editing yet. You're documenting reality, not the version in your head.
Mark the inputs. For each step, what feeds it? A form, an email, the output of the prior step, a manual paste?
Mark the outputs. What does each step produce, and where does that output go? This is where hidden dependencies hide.
Trace the downstream. Follow every output. Does step 3's result feed two automations downstream? Flag it. This is the step that breaks people.
Label load-bearing vs. loud. Load-bearing = something else depends on it. Loud = it looks busy but nothing downstream needs it. Ask of every step: this is loud, but is it load-bearing?
Find the true redundancies. Now - and only now - identify steps where nothing depends on the output. These are your real cut candidates.
Cut, then watch for a week. Remove the genuinely redundant steps and monitor downstream output for seven days before declaring victory.
