We wanted spa owners as clients, so we used ai to create a high-value newsletter for spa owners. we grew it to around 2,300 subscribers, and sold it for five figures in the first 60ish days. We weren’t planning on selling it when we started growing it…

… but we got the right offer at the right time and couldn’t pass it up. (neither of us knew anything about the spa business when we started, anyways…didn’t need to. the ai bots we created wrote all our newsletters for us)

After selling the spa newsletter, we started over with a second newsletter (the one you’re reading right now) and generated multiple six figures from it last year.

We took everything we learned from building those assets in real time and rolled it into one finishable system… and it just went live earlier today.

🧠 ONE Smart Idea

Most founders track wins.

Revenue.
Leads.
Conversions.
Followers.

But the fastest way to level up isn’t “more wins.”

It’s fewer losses.

Because in business, you don’t just grow from what you do right…
you grow from what you stop doing wrong on repeat.

Rule: Winning is often just losing less.

So here’s the model:

Make a Loss List.
Then design your week to stop feeding it.

Frameworks > hacks.

📖 Story Spark

I’ve seen founders hit their biggest months… and still feel like they’re drowning.

Not because the business was broken.

Because their wins were funded by losses:

  • sleep

  • focus

  • relationships

  • emotional stability

  • team trust

They “won” on paper…
and quietly lost in real life.

The tragedy is… most of those losses were predictable.

Same patterns. Same leaks. Same behaviors.
Just louder consequences as the business got bigger.

So instead of asking,
“How do I win?”

We asked,
“How do you usually lose?”

And when he listed it, it was like turning the lights on.

He didn’t need a new strategy.

⚙️ Tactical Application: The Loss List (9 Minutes) 🧾

Open a note. Title it:

HOW I LOSE (SO I CAN STOP)

Then write under these 3 buckets:

1) Time Losses

These are the leaks that steal hours.

Examples:

  • starting the day in email

  • meetings with no agenda

  • switching tasks too often

  • “quick” requests that become half-days

  • building before deciding

Prompt:
“What steals time every week that I keep tolerating?”

2) Energy Losses

These are the leaks that drain your nervous system.

Examples:

  • conflict avoidance

  • being always available

  • decision fatigue

  • doom-scrolling between calls

  • saying yes out of guilt

Prompt:
“What makes me feel heavy by Wednesday?”

3) Credibility Losses

These are the leaks that reduce trust (team + market).

Examples:

  • changing priorities mid-week

  • overpromising timelines

  • unclear delegation

  • inconsistent standards

  • “I’ll get to it later” leadership

Prompt:
“Where do people lose confidence because I’m inconsistent?”

The Pre-Mortem Question (My Favorite)

Once you have your list, do this:

Pick the top 1 loss that happens most often.

Then ask:

“If this week goes sideways… what will be the reason?”

Answer in one sentence.

Then convert it into a rule.

Example conversions:

  • Loss: “I start in inbox and lose my whole morning.”
    Rule: No inbox until I produce one meaningful output.

  • Loss: “I say yes to calls and lose deep work.”
    Rule: No meetings before noon.

  • Loss: “I keep taking delegated work back.”
    Rule: Definition of Done required before handoff.

This is builder thinking:
identify the failure mode → install the fix.

The Builder’s Upgrade

Here’s the punchline:

You don’t need more motivation.
You need fewer predictable losses.

And most losses don’t require hero effort.

They require a small constraint.

A standard.
A rule.
A default.

That’s how your life gets calmer while the business gets bigger.
